Case study · Made-to-order manufacturing

From inbox chaos to a production line for badges.

A UK supplier of custom badges and branded merchandise ran quoting, artwork proofs and order tracking by hand — email by email, spreadsheet by spreadsheet. We're building the system that runs it instead.

The situation

Every made-to-order merchandise business shares the same spine: a logo arrives → artwork is proofed → the customer approves → a quote is agreed → a factory order goes out → months later, a reorder should happen (and often doesn't, because nobody chased it). Here, each step lived in a different place: quoting rules in someone's head, artwork checks in a weak upload plugin, tracking in spreadsheets, updates typed by hand. Every order worked — but every order cost hours.

What we built

One connected production workflow.

01

Artwork Proof Engine

Customers upload a logo and see it placed on the actual product — sized to safe areas, colour-checked, non-destructive. Revisions are versioned; approval is bound to a specific version, so "that's not what I approved" conversations end.

02

Pricing & product configurator

Size × quantity break × plating × colour count × attachment × setup costs — a deterministic price from the company's real rules, with unusual jobs routed to a human instead of guessed.

03

Operational core (CRM)

Customer, enquiry, artwork, quote and order status in one database — the system of record, not another silo.

04

Automation layer

Follow-ups on unanswered quotes, hot-lead flags, reorder reminders and factory spec sheets generated from approved artwork.

proof-engine · artwork proof sheet
Artwork Proof Engine generating a production proof sheet for a shield-shaped remembrance badge, with front and back proofs, colour legend and an automated rule-review panel.
Proof sheet generated from an uploaded logo — sized, colour-checked, rule-reviewed.
proof-engine · rule audit
The proofing interface placing a round badge design on-product, with an automated example-audit panel flagging artwork type, colour count and metal separation for review.
Every proof audited against the factory's real production rules before it ships.
